Roughly mid-market with a premium ceiling. Brand is already at 78 — well above competitors — but Trust at 39 undercuts every other dimension. Reachable target by end of Q3: 78/100 = clear premium category leader for AZ/SW US rebuilt-truck buyers.

Critical IMA gaps vs. both competitors:
- No above-fold CTA. The hero is a stunning video + headline with zero clickable action. Premium sites get away with this only if the user already knows the brand. Iron Mesa is a new brand; this is bleeding leads.
- No scale or proof numbers. CTOS leads with "1,800+ trucks." Vanguard leads with "35+ locations." Iron Mesa says "Arizona's most capable" — a claim with no number behind it. A premium brand can drop scale numbers in favor of quality numbers (e.g., "127-point inspection," "documented since 20XX"), but right now Iron Mesa offers neither.
- Phone not in header. Both competitors expose phone in a top utility bar. Iron Mesa hides it. For a $50K-$200K finance-heavy B2B purchase, phone is the #1 CTA after "Request a Quote."
Where IMA already wins:
- The hero video is a stronger above-fold than either competitor. Don't lose this.
- The 3-card truck offer set is cleaner and more confident than CTOS's listings-as-billboards approach. Premium brands feature fewer, better — IMA is correctly opinionated here.
- The dark + gold aesthetic reads as serious heavy equipment, not used-car lot. Vanguard's white-on-dark looks generic by comparison.
Navigation¶
- CTOS: Mega-menu — New / Used / Rental / Buy & Sell / Auctions / Parts / Tools & Safety / Financing + Locations / About / Careers / Blog / Podcast.
- Vanguard: 5 silos — Trucks (with category + manufacturer sub-menus) / Parts & Service / Leasing & Rental / Finance & Insurance / Locations.
- IMA (current): Site header is injected via JS into
<div id="site-header">so it doesn't render statically in this HTML. Footer reveals the real IA: Trucks (4 configs) / How It Works (Rebuild Process, Quality Standards, Use Cases, Careers) / Contact.
Gaps:
- No mega-menu. Even a small 4-config catalog deserves visible navigation depth — e.g., a hover that shows truck photos + capacity callouts so visitors don't have to scroll the homepage.
- No "Financing" page. This is the single largest missing surface for a $50-200K purchase decision. Both competitors expose financing in primary nav.
- No "Inventory" or "Available Now" page. The whole site reads as "request a quote and we'll build it" but a premium rebuilt-truck dealer should also display what's on the lot now vs. what's in the pipeline. The 2K water-truck FAQ alludes to "inventory vs pipeline" but there's no page that shows the inventory.
- No "About" page in primary nav. Premium positioning lives or dies on origin story. The brand is the moat; tell its story.
Search¶
- CTOS: Faceted search — equipment type, location, distance, part number.
- Vanguard: Filter-driven inventory pages by condition / make / category / subcategory.
- IMA: No search anywhere. With 4 trucks it doesn't matter today, but as inventory grows it will.

What IMA already does better than both competitors:
- Named build packages ("Jobsite Standard / High Throughput / Remote Access") — gives the page editorial structure CTOS and Vanguard lack.
- FAQPage schema on truck pages — neither competitor does this and it earns rich results in SERPs.
- HowTo schema on rebuildprocess.html — same, rare in this vertical, valuable.
- Visible breadcrumbs + breadcrumb schema.
What IMA loses:
- No price band (even "Starting at $XXX,XXX"). Premium B2B buyers expect some anchor.
- No financing widget. A "What does this cost per month?" slider is table-stakes for $150K decisions.
- The "Related trucks" section is empty markup.
- The lead CTA bounces to /contact.html — a real money-leak. Inline form would convert 2-3× higher.
- No before/after photography. Iron Mesa's entire premise is certified rebuild — if there isn't visible proof of the rebuild itself, the premium positioning collapses.
Financing path¶
- CTOS: "Financing" in primary nav. Pad Load Calculator + "Financing available" callouts in inventory.
- Vanguard: "Finance & Insurance" silo with credit applications.
- IMA: Nothing. No financing page, no widget, no third-party partner logo, no "We work with X / Y / Z" trust statement.
This is the single biggest revenue leak for a $50-200K product. ~70% of heavy-truck buyers finance. Without a financing-disclosure surface, IMA loses to any competitor with even a basic "Apply for credit" page.
Action: Phase-4 below addresses. Quick fix: stand up /financing.html with the 3-5 financing partners IMA already uses, an "Apply" form, and a payment-estimator widget seeded with plausible numbers ($150K · 60 months · 8.5% APR = $3,076/mo).
Lead capture¶
- CTOS: Multi-pathway — newsletter signup, "Tell Us More," quote request, account creation, phone, supplier form. Friction low.
- Vanguard: Truck Credit App + Leasing Credit App + Get-a-Quote + Contact Us. Friction moderate (phone required on most forms).
- IMA: Single quote form on homepage and
contact.html. Formspree integration is unfinished — the action attribute ishttps://formspree.io/f/REPLACE_WITH_FORMSPREE_ID. Submissions go nowhere right now. This is a critical bug if the site is live and accepting traffic.
Other lead-capture gaps:
- No newsletter / build-list signup ("Get notified when we have a 4K water truck in inventory").
- No "Reserve this build" deposit-style CTA (a premium move — would differentiate hard from CTOS/Vanguard).
- No phone-click tracking visible (no gtag / dataLayer event wiring).
- No off-hours capture — there's no live chat, no callback request, no after-hours promise.
Mobile experience¶
- CTOS: Hamburger menu, hero carousel scales, responsive images. Standard.
- Vanguard: WebP images, standard responsive. No standout mobile features.
- IMA: Hero video with
playsinline+preload="metadata"(correct, mobile-friendly), thumb gallery uses lazy loading, sticky bar on truck pages exposes phone-equivalent quote CTA. Best mobile of the three because lightweight + premium-feeling and the video doesn't choke 4G.
Mobile-specific gaps:
- Sticky bar shows "Request a Quote" but not a tap-to-call button. On mobile, phone tap is 2-3× the conversion of any form.
- Mobile hero text wraps as three forced <br/> lines — fine on desktop but a stack of awkward orphans on small screens. Should switch to fluid line breaks via CSS at small viewports.
- No mobile-specific lead form (a 5-field form is still too long on a phone — should compress to 3 fields).
Technical performance¶
- Lightweight HTML (~6-9KB compressed per page).
- Hero MP4 video — needs verification that it's encoded efficiently (H.264 baseline at ~1.2-1.5 Mbps for the 8-15s loop). If unencoded master is uploaded, LCP suffers.
- Google Fonts preconnect + 2 fonts (Lato + Open Sans) — slightly heavier than needed. Could self-host or drop one face.
- Single CSS, single JS — clean.
- Cloudflare in front (analytics beacon present) — fast CDN.
Expected Core Web Vitals (without measurement): LCP ~2.0-2.5s on hero pages (video weight dominates), CLS near 0, INP good. Worth running PageSpeed Insights to verify; if LCP > 2.5s, move hero video to preload="none" with a poster image fallback for mobile.

Verdict: IMA's brand is objectively more premium than either competitor. The dark/gold palette, video hero, and confident "Arizona's most capable" line outclass Vanguard entirely and beat CTOS on visual sophistication (though CTOS wins on legitimacy via scale numbers). This is the asset to protect — every CRO/SEO/UX change must respect the premium tone.

IMA has the FEWEST verifiable trust signals of the three despite having the strongest aspirational trust copy ("certified," "documented," "standards-driven"). This is the single largest gap in the audit and the highest-ROI fix.
The quality-standards.html page is particularly damaging — it explicitly tells the visitor "here are our standards" then shows brackets where the standards should be. A visitor who scrolls this page right now leaves less trusting than when they arrived. Either fill the brackets or remove the page until they can be filled. (Recommendation: fill them — see Phase 5 below.)

Phase 5 — Ideal truck-detail / rebuild-spec page¶
