7. Group Strategy & Capital Allocation

Updated
2026-06-07

🟢 Confirmed — Near-term operating priority

The water-truck engine through peak season, at the 8-trucks/month target, funded by the NextGear floor plan and recycled sale proceeds.

🔴 Gap — Capital allocation framework

How engine cash is deployed across reinvestment, the adjacent bets (Sedona Jeep Builders/Turo Car Rental/Sonoran Taco Shop), and reserves. This is the central stakeholder question and is currently undocumented.

Strategic initiatives (group-level)

The forward intent that crosses entity boundaries:

  • SP-MX expansion — extend Superior Water Truck Parts parts into the Mexican market. 🟡 near-term documented intent. Detail in the Superior Water Truck Parts plan.
  • CTP-MX / Ritchie Bros conduit — cross-border used-parts channel; a Ritchie Bros VP of Marketing has visited the yard exploring it. 🟡 dormant opportunity, warm contact. Detail in the Cactus Truck Parts plan.
  • Framework-as-Product — the AI management framework itself as a potential offering. 🟡 strategic intent.
  • Cactus Truck Rebuilder build-out — stand up the tractor-trailer rebuild line once its model is defined. 🔴 GAP: the model.
